Why Odoo Implementations Fail in Manufacturing: BOM, Routing, Costing cover

Ask a plant manager why their Odoo rollout disappointed and you rarely hear "the software is weak". You hear that costs look wrong, work orders never match the floor and stock goes negative. Our Odoo implementation services start by fixing exactly those foundations.

This guide is for owners, plant managers and finance leads who run Odoo Manufacturing. For general project causes such as scope and sponsorship, read our guide to a failed Odoo implementation. Here we stay on BOM, routing, costing and stock.

Why do Odoo implementations fail in manufacturing?

Odoo implementations fail in manufacturing when master data on the shop floor is guessed instead of measured. Odoo calculates cost, plans capacity and moves stock from the BoM, the operations and the work centers you give it.

Odoo's own documentation is clear on this. It says Odoo computes MO costs from the configuration of the BoM: component costs and quantities, operations, work center operating costs and what each employee is paid.

So a wrong BoM makes every number downstream wrong. Generic causes are covered in 10 Odoo implementation mistakes and their fixes. Manufacturing adds four failure points of its own:

  • Bills of materials that do not match what the floor actually consumes.
  • Routings and work centers that do not match real times, shifts and capacity.
  • Costing that ignores labor, machine time and overhead.
  • Stock control that lets consumption, scrap and counts drift out of sync.

Which Odoo BOM mistakes cause the most damage?

The most damaging Odoo BOM mistakes are wrong quantities, missing scrap and packaging lines, and the wrong BoM type. These errors flow straight into component demand, purchase orders and product cost.

BOM mistakeWhat you seeFix in Odoo 19 and 20
Quantities copied from an old spreadsheetShortages or surplus of componentsRe-measure on three real runs, then update
Scrap, trim and packaging left outReal cost above MO cost on every orderAdd them as component lines
Kit used for a product you assembleNo work orders, no labor costUse the "Manufacture this product" BoM type
One BoM for all variantsWrong parts picked for a size or colorUse "Apply on Variants" on lines
Component not linked to an operationOrders wait for parts not yet neededSet "Consumed in Operation"
Unit of measure mismatchOdd decimals and stock gapsAlign purchase, stock and BoM units

Odoo treats a kit as a set of unassembled components. Kits suit bundles you ship. They do not create work orders, so using one for an assembled product hides labor from your costing.

How do routing and work center setup errors break planning?

Routing and work center setup errors break planning because Odoo schedules every work order from the durations, calendars and capacity you enter. If those are guesses, the plan is fiction from day one.

Odoo's guide to using work centers says work centers track costs, schedules, capacity and efficiency. By default, Odoo uses a 40 hours a week calendar, 8:00 AM to 4:00 PM, Monday to Friday. A plant running two shifts that keeps this default will see every plan run late.

The routing fields we most often find wrong:

  • Default Duration typed once at go-live and never compared with tracked time.
  • Setup and Cleanup Time left at zero, so changeovers vanish from the plan.
  • Time Efficiency left at 100% for a slower machine.
  • Capacity left at one unit for an oven or press that runs batches.
  • Alternative Workcenters missing, so overloaded machines never spill over.

The fix is to time real runs. Odoo can compute expected duration from the last few work orders once operators track time, so train them before go-live.

Why is the Odoo manufacturing order cost wrong?

The Odoo manufacturing order cost is usually wrong because work center and employee hourly costs were never entered, so the MO cost covers materials only. Labor, machine time and overhead then disappear from your margins.

Odoo builds cost from three inputs: component cost from the average purchase price, work center cost from the "per workcenter" and "per employee" hourly rates, and each employee's Hourly Cost. A new purchase order overwrites a manually typed component cost.

Odoo's manufacturing order cost guide explains a trap: the work center "per employee" rate feeds the estimated cost, while the real cost uses each employee's own hourly cost. If one is filled and the other is not, planned and actual cost will never agree.

A food manufacturer on the Odoo forum asked how to update BoM costs automatically when ingredient prices change. Odoo's "Compute Price from BoM" button helps, but it is not permanent; cost keeps averaging with real MOs.

Check the Odoo bom routing costing chain in this order:

  1. Components: confirm part costs and the costing method on each product category.
  2. Work centers and employees: enter every hourly cost.
  3. Operations: set durations and choose actual or theoretical time for cost.
  4. Overhead: in Odoo 20, use the BoM Extra Cost field for a fixed cost per unit.
  5. Review: compare the MO Overview with Production Analysis monthly.

In Odoo 20, late costs such as a landed cost after delivery also update the value of goods already shipped. See our guide to Odoo 20 inventory valuation changes explains FIFO and AVCO checks.

What causes stock errors and negative stock in Odoo manufacturing?

Stock errors in Odoo manufacturing come from consumption that is never recorded, scrap that is booked as good output and transactions that push stock below zero. Each one breaks both the stock count and the cost.

One Odoo 19 user asked why Odoo allows negative inventory balances and found no setting to block them. In manufacturing, this often means components were consumed before the receipt was validated.

Defects cause drift too. One user with 95 good and 5 defective units found that entering 95 consumed material for 95 units only, although 100 units of material were used.

Fixes that work on most floors:

  • Record consumption: add a "Register Consumed Materials" step to operations where usage varies.
  • Book scrap: scrap defects from the MO so material and cost are counted.
  • Validate receipts first: no production from stock that is not yet received.
  • Count often: set an inventory frequency for fast movers; Odoo supports scheduled and cycle counts.

What changed for Odoo manufacturing setups in Odoo 19 vs Odoo 20?

Odoo 19 vs Odoo 20: What changed on the shop floor?

Odoo 20 changes how consumption, cost and production steps work, so a setup that was right in Odoo 19 may need new controls. The table lists the shop-floor changes we check first.

AreaOdoo 19Odoo 20
Flexible consumptionAllowed, warning or Blocked per BoMRemoved; warning can always be confirmed
MO cost viewSeparate MO Cost and Real CostOne MO Cost column, planned then real
BoM overheadNo dedicated BoM fieldExtra Cost per unit on the BoM
Continuous productionNext operation waits for previousNext operation starts on partial quantity
Draft orders from procurementReplenishment confirms MOsOption to create draft MOs
Lots on closingLot needed before ProduceLots and serials generated automatically
Produce buttonsProduce and Produce AllOne Produce button

The biggest risk is consumption. Odoo 19's BoM documentation lists a Blocked option. Our Odoo 20 manufacturing release notes confirm it is removed, so plants that relied on it need their own control.

The upside: Production Analysis now shows cost per unit split into components, work centers and operations, so variances are easier to see.

Which industries feel Odoo MRP setup errors most?

Process and high-mix manufacturers feel Odoo MRP setup errors most, because yield, variants and changeovers magnify every wrong number. The table shows where we see the biggest cost of loose setup.

Odoo manufacturing fix checklist for Odoo 19 and 20

Use this checklist to find Odoo manufacturing implementation mistakes before they reach your margins. Run it with a planner, a finance user and a shop-floor lead.

  1. Pick three products: one high-volume, one complex and one with variants.
  2. Walk the floor: compare each BoM line with what operators actually use.
  3. Check BoM types and link components to the operations that consume them.
  4. Time the routings: record real durations, setup and cleanup times on five runs.
  5. Fix work center calendars for shifts, holidays and capacity.
  6. Enter hourly costs on work centers and employees.
  7. Rebuild one MO cost by hand and compare it with the MO Overview.
  8. Count the components of those products and explain every gap.
  9. Review scrap and negative stock in the last 90 days.
  10. On Odoo 20: replace Blocked consumption with an approval or quality step.
  11. Repeat monthly until planned and real cost agree.

How do you recover a manufacturing rollout that is already live?

You recover a live manufacturing rollout by fixing master data in priority order, not by reinstalling Odoo. Most plants we see need cleaner BoMs, routings and costs, plus retraining, rather than a new system.

Start with an independent review. Our Odoo audit checklist explains how to score the severity of each problem so you fix the costly ones first.

Then decide the scope. A clean-up of BoMs and costs often takes a few weeks; a rebuild of routings, valuation and integrations is a project. Our published implementation ranges are $3k to $9k (small) and $9k to $27k (mid-size); recovery is scoped after the audit.

Finally, train the people who enter time, consumption and scrap. Our Odoo ERP training covers shop-floor roles.

Odoo manufacturing implementation case study: Chetan Plastics

A plastics-printing manufacturer in Ahmedabad moved five departments off a shared Excel file onto one customized Odoo system. Chetan Plastics coordinated Sales, Purchase, Inventory, Manufacturing and CRM through spreadsheets.

Block-based print pricing was calculated by hand in a separate spreadsheet, and nothing linked a CRM job to its sales order, purchase order or delivery paperwork.

We rebuilt the block calculator inside sales and purchase order lines, added secondary units of measure across sale, purchase, invoice and stock, set up 100x75mm barcode labels and built a repair workflow with automated stock moves. The phased rollout took 16 weeks.

Data now moves between Sales, Purchase, Manufacturing, Inventory and Accounting without re-entry. Read the Chetan Plastics Odoo manufacturing case study.

The bottom line on why Odoo implementations fail in manufacturing

Odoo manufacturing projects fail when BoMs, routings, costs and stock rules are guessed, and they recover when those are measured and maintained. The software is rarely the problem.

Pick three products, walk the floor, compare every number Odoo uses with reality and fix the gaps in priority order. If you are on Odoo 20, check consumption controls and cost reports first.

Frequently Asked Questions

Why do Odoo implementations fail in manufacturing?

+

Most fail because BoMs, routings, work center costs and stock rules are guessed instead of measured. Odoo calculates cost, capacity and stock from that data.

Why is my Odoo manufacturing order cost lower than reality?

+

Usually work center and employee hourly costs are empty, so the MO cost covers materials only. Missing scrap, packaging and overhead lower it too.

Does Odoo update BoM cost automatically?

+

Component costs follow purchase prices, and a product's cost averages the real cost of completed MOs. The "Compute Price from BoM" button resets cost to the BoM estimate, but it is not permanent and changes with future MOs.

What is the difference between a kit and a manufacturing BoM in Odoo?

+

A kit is a set of unassembled components for bundles you ship. A manufacturing BoM creates manufacturing and work orders, so it captures labor and machine cost.

Why does Odoo allow negative stock in manufacturing?

+

Odoo lets moves go ahead even when recorded stock is short, so production can continue when a receipt has not been validated yet. Validate receipts first, record consumption and count fast-moving components often to avoid it.

What changed in Odoo 20 Manufacturing for consumption?

+

The Flexible Consumption setting, with its Blocked option, was removed. Every manufacturing order now shows a warning when consumption differs from the BoM, and the user can confirm it. Plants that relied on Blocked need another control.

How do I record defective units on an Odoo manufacturing order?

+

Record the good quantity as produced and scrap the defective units from the order, so the material used for them is still consumed and costed. A quality check step can capture the reason for each defect.

How long does it take to fix a failed Odoo manufacturing setup?

+

A clean-up of BoMs, routings and costs often takes a few weeks. A rebuild of valuation, integrations and custom code takes longer, so start with an audit.
