Changing Odoo Partners Mid-Project: Takeover Process and Risks

Changing partners mid-project is risky only when done in the wrong order. Most takeover trouble comes from missing access and undocumented code, not from Odoo. A good Odoo implementation partner plans the takeover before the old one leaves.

This guide is for owners, CFOs and project leads whose Odoo project has stalled, run over budget or lost its partner. To size what the failure has cost you, see our guide to what a failed Odoo implementation costs.

When should you change Odoo partners instead of fixing the project?

Changing Odoo Partners: Fix in place or switch partner?

Change Odoo partners when the same failures repeat after you have raised them in writing; fix in place when the partner still responds and the code holds up. Many stalled projects can be saved with the current team and a tighter plan.

One Odoo customer wrote on the forum that after more than 16 months and over $15,000, they still had no working system, and each small change came back as a new quote.

SignalFix in placeSwitch partner
Partner responseReplies within agreed timesWeeks of silence or excuses
Code qualityReadable, tested, in your repositoryUndocumented, breaks on every update
Bug handlingBugs fixed under the agreed scopeEvery bug billed as new work
AccessYou already hold admin rightsPartner controls hosting and code
Remaining scopeSmall and clearly definedUnclear and keeps growing
TrustProblems admitted and plannedBlame and repeated broken promises

Before you switch, give the partner one dated, written recovery plan. A missed plan is your answer and your paper trail.

How do you exit your current Odoo partner contract?

Exit an Odoo partner contract by reading its termination, payment and handover clauses first, then giving written notice once your access is secured.

Check these clauses before you send anything:

  • Notice period: how many days, and in what form.
  • Payment status: settle undisputed invoices so the handover does not stall.
  • Handover duty: whether code, documents and credentials must be delivered on exit.
  • IP clause: who owns the custom modules, and when.
  • Prepaid hours: what happens to unused support hours.
  • Non-solicitation: whether you may hire their developer.

Keep the tone neutral; cooperative exits are faster.

How do you change the partner on your Odoo Enterprise subscription?

You change the partner linked to your Odoo Enterprise subscription by telling Odoo SA in writing, and the agreement asks for 30 days' notice. The subscription is a contract between your company and Odoo SA, not between you and the partner.

Odoo's Enterprise Subscription Agreement (version 13, 24 September 2026) lets the customer switch partner, or work with Odoo SA directly, at any time. Section 6.1 asks for 30 days' written notice.

Under section 4.6, Odoo subcontracts support for covered extra modules to your chosen partner, who becomes your main contact. Our explainer on what an Odoo partner does covers that role.

In practice, we suggest this sequence:

  1. Find your subscription code in your odoo.com portal and check whose name it is under.
  2. Write to your Odoo account manager, or open a ticket at odoo.com/help, naming the new partner and date.
  3. Ask Odoo to confirm the change in writing.
  4. On Odoo.sh, check Settings, Activation still shows your own subscription code.

If the outgoing partner bought the subscription in its own name, raise that with Odoo first.

What access must you secure before you switch Odoo partners?

Secure admin access to your Odoo database, hosting, code and backups before you tell the old partner you are leaving. Access gets harder after notice.

Our comparison of Odoo Online, Odoo.sh and on-premise hosting explains each model.

Odoo.sh project and GitHub repository

Odoo.sh has three collaborator roles: Admin, Tester and Developer. Only Admins open project settings, and Developers cannot reach production data. Make one of your staff an Admin.

Odoo.sh adds a deploy key and a webhook to your GitHub repository, and verifying them needs admin rights on it. Repository ownership matters as much as the Odoo.sh login.

Move the repository into a GitHub organization you own. GitHub's guide to transferring a repository says webhooks and deploy keys stay with it.

A customer asked on the Odoo forum about moving GitHub ownership from their partner. The accepted answer: it "won't have any effect on the SH instance", but take a backup first.

Another customer, whose repository still sat under the partner's name, asked how to supervise their own project and give a new developer limited access. Odoo.sh roles solve the second part.

Odoo Online databases

The Odoo Online documentation says ownership transfers are requested by support ticket through the Transfer Ownership option. Odoo Online runs no custom modules, so less code changes hands.

On-premise servers

For self-hosted Odoo, take over the server or cloud account: root access, the Odoo master password, PostgreSQL credentials, DNS, SSL certificates and backup scripts. Change every password once the handover ends.

Backups and third-party accounts

  • Backups: Odoo.sh keeps seven daily, four weekly and three monthly production backups with filestore. Download one before notice.
  • Integration keys: Shopify, Amazon, payment providers, carriers, banks and email servers.
  • Apps Store purchases: the account that bought paid modules.

How does the new partner audit your Odoo modules?

A takeover audit sorts every installed module into standard Odoo, third-party and custom, then decides what to keep, port, replace or retire. It is the step that turns a vague rescue into a costed plan.

Module typeWhat to checkTypical decision
Standard Odoo appsConfiguration against real processesKeep and reconfigure
Third-party (Apps Store, OCA)License, version support, upkeep costKeep, replace or remove
Custom modulesCode quality, tests, upgrade readinessPort, refactor or retire
Studio customizationsFields, views and automations in the databaseDocument and simplify

Odoo's agreement counts Studio changes as extra modules too, so they belong in the audit.

Check upgrade exposure early. Odoo's upgrade service does not cover third-party or in-house modules without a maintenance contract, and Odoo 17.0 left standard support in September 2026.

Our guide to Odoo third-party module costs covers the add-on side. For a first read, our free Odoo health check shows version, edition and installed modules.

Who owns the Odoo code and IP when you change partners?

Your partner contract decides who owns the custom code, and the module license decides how you may use it.

  • Custom modules: ownership follows the contract. Some pass it on payment; others grant you only a license.
  • Community code: LGPL-3, which allows use and modification.
  • Enterprise code: Odoo Enterprise Edition License v1.0, tied to a valid subscription.
  • OPL-1 apps: the Odoo Proprietary License requires a valid purchased license, so do not copy them to other databases.

The Odoo licenses page sets out these terms. Each module also declares its license in its manifest, where LGPL-3 is the default and OEEL-1 and OPL-1 are other common values.

If the contract is silent on IP, ask for a short written assignment of the custom modules before the final payment.

What documentation and knowledge transfer should the old partner hand over?

Ask for written documentation of every customization, integration and open issue, plus a recorded walkthrough. Undocumented code is what makes takeovers overrun.

  • Process maps and the original scope or functional spec.
  • A list of custom modules with purpose, owner and known bugs.
  • Integration details: endpoints, schedules and error handling.
  • Open tickets, change requests and test results.
  • Deployment, backup and scheduled action notes.

Book recorded handover calls with the outgoing developers during the notice period. An hour of explanation can save days of reverse engineering.

How do you keep Odoo running and the data clean during the handover?

Run old and new support in parallel for a short overlap, and check data integrity before the new partner changes anything.

A simple rule: the old partner fixes production issues until a set date, while the new partner reads the code and shadows. Our Odoo support services can cover that window.

Record a data baseline on day one:

  • Trial balance, receivables and payables match the last closed period.
  • Stock quantities and valuation match the last count.
  • Open sales and purchase orders look right to the team.
  • Integrations show no stuck or duplicate records.

This baseline proves later that the new partner broke nothing, and exposes drift the old partner left.

Odoo partner takeover checklist

Follow these steps in order: access and backups come before notice, and code changes come after the audit.

  1. Give the current partner one dated recovery plan.
  2. Read the partner contract: notice, payment, handover duty, IP and non-solicitation.
  3. Take Admin on Odoo.sh, GitHub repository ownership and database admin.
  4. Download a full backup with filestore and store it yourself.
  5. Collect server, domain, integration and Apps Store credentials.
  6. Give written notice to the partner, and to Odoo at least 30 days ahead for the subscription.
  7. Brief the new partner and grant Developer or Tester access first.
  8. Run the module and data audit; agree what to port, retire or defer.
  9. Run parallel support and record the data baseline.
  10. Re-plan scope and budget, then rotate passwords and remove old access.

What are the risks of changing Odoo partners mid-project?

The biggest risks are losing access, inheriting code nobody understands and a support gap during the switch.

RiskWhat goes wrongHow to reduce it
Lost accessPartner owns the repository or hostingTake ownership before notice
No backupA failed change cannot be rolled backDownload a full backup first
Unknown codeCustom modules break on change or upgradeAudit before new development

How much does an Odoo project takeover cost?

A takeover costs an audit, the fixes it finds and any re-work, so the total depends on the state of the code, not the partner change itself.

  • Audit: usually 1 to 2 weeks of senior work in our projects (illustrative: 40 to 80 hours at your new partner's rate).
  • Fixes: bugs and broken integrations on the money flows.
  • Re-work: when the build is close to a restart, compare it with our Odoo implementation cost ranges.
  • Data: a data migration, if needed, runs $1.2k to $9k depending on the source system and years of history.

Our published ranges are $3k to $9k for small projects, $9k to $27k for mid-size and $27k to $150k+ for large ones. They are guides, not quotes.

Re-planning saves money: retiring dead code and using standard features shrinks the build.

Which industries feel an Odoo partner change the most?

Industries with live integrations and heavy custom logic feel a partner change most, because mistakes hit orders, stock or tax the same day.

Odoo partner takeover case study: DeenSqure

DeenSqure, a D2C retailer in the USA and UAE, came to us with 23 custom modules layered on Odoo 14 by three previous partners. Half of that code was undocumented.

Two earlier upgrade attempts had failed when the custom modules broke in testing, and the previous partner refused to fix them. Inventory drift across Shopify, Amazon and stores caused overselling.

We started with a 2-week diagnostic and reverse-engineered every custom module. Of the 23, we ported 9, retired 8 in favor of standard Odoo 19 features and deferred 6. Odoo 14 stayed live while Odoo 19 was built alongside it.

A reconciliation pass before cutover caught 14% inventory drift. The project ran 11 weeks, and stock accuracy across six channels now sits at 99.7%. Order-to-ship time fell from 26 hours to 9.

The bottom line on changing Odoo partners mid-project

Changing Odoo partners mid-project is safe when you secure access first, audit before you build and keep support running through the switch. Order matters more than speed.

Most stalled projects are not lost. With the code, data and logins in your name, a new partner can re-plan on facts and often finish with less custom code.

Frequently Asked Questions

Can I change my Odoo partner in the middle of a project?

+

Yes. Odoo's subscription agreement lets you work with a different partner, or with Odoo directly, at any time with 30 days' written notice. Your contract with the partner sets its own notice and payment terms.

How do I change the partner on my Odoo subscription?

+

Write to your Odoo account manager or open a ticket at odoo.com/help, naming the new partner and the date. The agreement asks for written notice 30 days before the change, so ask Odoo to confirm it in writing.

Will transferring the GitHub repository break my Odoo.sh production?

+

It should not. An accepted answer on the Odoo forum, from someone who had done it twice, said the transfer has no effect on the Odoo.sh instance. Take a fresh backup first and verify the deploy key and webhook afterwards.

Who owns the custom modules my old partner built?

+

Your partner contract decides. If it is silent, ask for a written assignment before the final payment. The license in each module's manifest, such as LGPL-3 or OPL-1, then sets how you may use and share the code.

What access do I need before switching Odoo partners?

+

Admin on Odoo.sh, owner rights on the GitHub repository, the database admin login, server and master passwords for on-premise, integration keys, and a full backup with filestore stored outside the partner's systems.

Should I fix my Odoo project or switch partners?

+

Fix in place when the partner responds, the code is readable and you already hold admin access. Switch when silence, bug billing and broken promises repeat after a written, dated recovery plan.

How long does an Odoo partner takeover take?

+

The audit usually takes 1 to 2 weeks. The rest depends on what it finds; our DeenSqure takeover, with 23 custom modules from three partners, ran 11 weeks including an upgrade to Odoo 19.

How much does it cost to take over an Odoo project?

+

Budget the audit first, then fixes and re-work. When re-work nears a rebuild, our published implementation ranges apply: $3k to $9k small, $9k to $27k mid-size and $27k to $150k+ large.

Can a new partner keep using the paid apps I already bought?

+

The apps can stay in your database because the purchase is yours. OPL-1 apps should not be copied to other databases without a license, and the new partner should check each app's support for your target version.
